01 · The why

A plant exists to serve a customer

A line that runs beautifully and ships late has not improved. The customer's judgment is the only test that comes from outside the building, and it is the one that decides whether the business keeps the order.

  • Because the customer is the only outside test

    Utilization, uptime, and cost per unit matter because of what they do to delivery, quality, and price. Served or not served is the judgment that comes from outside the plant.

  • Because it changes which problems get picked

    Starting from the commercial outcome reorders the work. The loudest problem on the floor often costs the customer the least.

  • Because it is what we report against

    An engagement is judged on whether the customer is served better than before, measured against the baseline set at the start.

03 · The how

End-to-end manufacturing, from demand to shipment

A bottleneck is rarely where it appears. A changeover problem traces back to scheduling; a yield problem traces back to how the process was specified. We look at the whole chain before recommending a change to any part of it, and we can work anywhere along it.

The manufacturing process is part of the product

Customers never see the process, and they receive its output in every shipment. Delivery, quality, and cost are all decided by how the product gets made, which means improving the product means changing the process, the equipment, and the way people run both.

Webineering methodology

SOLVE is Webineering's own methodology, developed on the floor and applied to every engagement we take on. Two stages define what to solve; three define how it gets solved and stays solved. The same discipline applies to a single machine, a full line, or an operating strategy.

Two things decide whether any of it works

Whatever the stage, the same two questions apply. Do we know what is actually happening, and do the people running the process want it to work? A change can survive a weak answer to one. It never survives a weak answer to both.

DataMost plants collect more than they use
  • Start from the decision, then work back to the measurement that supports it.
  • Use the signals the equipment already produces before specifying anything new.
  • Establish a baseline before the change, so the result can be proven afterward.
  • Put the number where the person who acts on it will see it, at the time they act.

PeopleMost crews have watched a change come and go before
  • Skepticism is earned, and it is information. When a crew expects the change to be gone by spring, that history tells us something about what was tried before and why it failed.
  • The existing method is usually right about something. Workarounds on the floor encode real knowledge about the equipment. Part of the work is finding which ones to keep.
  • Culture sets what a change has to survive. How a plant handles a bad shift, who gets asked, what gets escalated. A solution has to work inside that.
  • A change nobody argued with is a warning sign. If no one pushed back during design, the people who have to run it were probably not in the room.

Did it help the business serve its customer better? Delivery, quality, and cost, measured against the baseline we set at the start. If the answer is no, the work is not finished. Three commitments keep us to that.

  • The outcome is the deliverable

    An engagement is finished when the result stands on its own and your team can hold it there.

  • Execution is harder than analysis

    Analysis is table stakes. Three of the five SOLVE stages exist after the plan is written.

  • People decide whether it holds

    Technology works when it amplifies the expertise already on the floor. Adoption is engineered.
